Two investments – an AI coding rollout and a CI/CD modernization program – created that gap. Neither required additional headcount.

How we calculate equivalency

Headcount equivalency is calculated by dividing total Performance by the Q1 2025 per-developer baseline (13.7). The result shows how many developers would be needed at pre-AI productivity to match current output. "Virtual developers" is the difference between this number and actual headcount.

What drove it

Two investments created the productivity gap: AI coding tools and CI/CD modernization.

AI coding tools: 9% → 63% of commits

An org-wide rollout of AI-assisted coding (Claude Code) is the primary driver of the increase in output. AI-assisted commits now represent 63% of all work produced – up from 9% in Q1 2025. The correlation between AI adoption rate and per-developer output improvement is r = 0.83: teams that adopted faster improved faster.

AI-assisted work is also more complex – those pull requests are 1.9× more complex than non-assisted ones. The team is not just producing more. It is producing harder work at the same rework rate.

API is the only team still below the org-wide average. They carry the heaviest legacy codebase and have the lowest AI adoption – 41% of commits vs 63% org-wide. The gap between their improvement rate and the org's average represents a delivery risk for the API's roadmap items. Root cause is known: legacy debt is slowing adoption, not team capability. Targeted enablement program is planned for Q2 2026.
